You've heard the story. Maybe you've lived it.
A startup decides to build something. They find a team offshore — Eastern Europe, South Asia, Southeast Asia. The rates look compelling. The portfolio looks solid. The communication seems fine in the sales calls.
Six months later: the system technically works but can't be extended. The architecture is a tangle of decisions that made sense in isolation but don't add up. The team who built it is gone. And you're looking at the cost of a rewrite.
This isn't an anomaly. It's the expected outcome for a specific type of software problem built in a specific way.
The mistake isn't hiring offshore. The mistake is believing that the variables which determine software quality are all visible in a proposal.
It's Not a Skill Problem
Offshore development gets a reputation that misses the real issue. Offshore teams are often technically competent. The individual engineers are frequently excellent. The failure rarely happens at the level of code quality.
It happens at the level of context.
Good software is built on a continuous loop: build something, show it to someone who understands the problem, get feedback, adjust, build again. That loop requires proximity — not geographic proximity, but proximity to the problem. Proximity to the decision-makers. Proximity to the why.
When you commission offshore development, you typically replace that loop with a handoff: a specification document, a ticket system, and a monthly call. The team builds what you described, not what you meant. These aren't the same thing. They're especially not the same thing when requirements are complex, evolving, or not fully understood at the start — which describes most interesting software problems.
The Three Failure Modes
Architecture decisions made in a vacuum. The most expensive offshore failures aren't bugs. They're architectural choices that seemed reasonable at the ticket level but created long-term constraints nobody understood until the system needed to grow. Nobody flagged them because nobody was close enough to the business to know they mattered.
Ticket culture. Offshore engagement models are optimised for throughput: stories completed, velocity maintained, sprints shipped. The incentive is to close tickets, not to ask whether the ticket is the right one. An engineering partner having regular conversations with you will tell you when you're solving the wrong problem. A remote team working from a backlog won't.
No feedback loops on quality. Architecture review and technical debt conversations require trust and shared context to work. Across time zones, communication channels, and contractual boundaries, those conversations don't happen the way they need to. Technical debt accumulates silently until it's structural.
The Calculation Most Companies Don't Do
Before commissioning offshore development, most companies calculate one thing: hours × rate. They compare it to local rates and conclude offshore is cheaper.
They don't calculate the probability-weighted rewrite cost: the chance of ending up with a system that can't be extended, multiplied by what it actually costs to rebuild — not just in money, but in delayed product development, in engineering team morale when they inherit a codebase nobody wants to touch, and in the months of market time lost.
For well-defined, stable, low-complexity work, that rewrite risk is low. Offshore is often the right call.
For complex, evolving, architecture-heavy systems — where the requirements will change because the business is learning as it builds — the rewrite risk is high. High enough that the apparent cost saving usually disappears entirely when you run the full calculation.
When Offshore Actually Works
This isn't a blanket argument against offshore development. It's an argument for using it where it fits.
Offshore works well when:
- Requirements are fully specified and stable
- The work is execution-heavy, not architecture-heavy
- Output can be tested objectively against a specification
- The team is implementing decisions, not making them
Front-end work built to detailed designs. Data pipelines with clear schemas. Integrations against well-documented APIs. QA and testing. These are appropriate use cases.
Where it consistently fails: greenfield product development, complex system integration where the integration surface isn't fully understood, anything where the architecture needs to evolve as the problem becomes clearer.
What You're Actually Optimising For
The question isn't "offshore or local." It's "what does this specific problem require?"
If it requires continuous architecture decisions — if the system needs to evolve with your understanding of the problem — you need someone close to the problem. Close enough to push back on a requirement. Close enough to say "that's the wrong abstraction." Close enough to have the conversation that doesn't fit in a ticket.
That conversation is the product. The code is a by-product of it.
Thirty years of building production systems produces a consistent observation: the systems that hold up are the ones where the engineering team understood the business problem well enough to make good decisions under uncertainty. That understanding doesn't come from a specification. It comes from proximity to the problem.
The companies that got burned by offshore didn't always make a bad hiring decision. They made a scoping decision: they handed a complex, evolving problem to a model optimised for execution, not for thinking.
The right engineering engagement doesn't start with a quote. It starts with a problem description and a conversation about whether the problem is actually understood. If you're getting a quote without that conversation, you're probably not being sold engineering. You're being sold development.
They're not the same thing.
